스물여덟의 젊은 무관(武官) 하나가 반도체 소재를 생산하는 한 거대한 성채(城砦)로 입성하였다. 그는 이미 3년간 기술 연구소에서 칼을 갈아온 자였으나, 진짜 전쟁이 무엇인지는 아직 몰랐다.

조정(경영진)의 명을 받은 나는 온 나라의 업무 프로세스를 이 거대한 병기 안에 집어넣는 대역사(大役事)를 진두지휘하였다. 전략은 정교하였고, 설계는 치밀하였다. 글로벌 표준이라는 이름의 병법서를 손에 쥔 나는 확신하였다.

Go-Live 당일, 성문이 열렸다.

그러나 현장이라는 이름의 백성들은 성 안으로 들어오지 않았다.

20년간 손에 익은 낡은 칼을 버리지 못하는 자들이었다. 그들은 새 병기를 피해 뒷골목으로 숨어들었고, 시스템을 우회하는 비밀 통로를 개척하기 시작하였다. 데이터는 쌓였으나, 그것은 썩은 군량(軍糧)이었다. 겉은 번듯하나 속은 비어 있었다.

수십억을 들인 신무기가 오히려 성의 내부를 혼란에 빠뜨렸다.

These were men and women who could not bring themselves to cast aside the old, worn blade that had fit their grip for twenty years. Rather than embrace the new weapon, they retreated into the back alleys of the operation. They began to carve secret passages — hidden routes that skirted the system entirely.

Data accumulated. But it was rotted grain (軍糧) — impressive in appearance, hollow at its core.

The new weapon, into which a fortune of billions had been poured, had not fortified the castle. It had thrown its very interior into chaos.]

이후 나는 모든 프로젝트에서 기술 설계보다 변화관리(Change Management)를 먼저 세웠다. 현장의 언어로 변화를 번역하는 자를 Key User라 부르고, 그들을 전장의 선봉에 세웠다. 훗날 SAP S/4HANA 전환과 AWS Cloud 이관을 성공적으로 완수할 수 있었던 것은, 바로 이 패전의 상처가 새겨준 지혜 덕분이었다.

Years later, when the time came to execute the great migration to SAP S/4HANA and to carry the entire kingdom into the AWS Cloud — both campaigns were brought to triumphant completion.

Not because the weapons were superior. Not because the strategy was without flaw.

But because the scars of that first defeat had burned a truth into my bones that no textbook of Global Standards had ever taught: “Forge the weapon by all means — but first, forge the will of the man who must carry it. For a blade without a believer is nothing more than cold iron, waiting to rust.”]

나는 명하였다. 데이터를 쌓아라.”

설비라는 이름의 병사들 곁에 수많은 센서(斥候)를 배치하고, 그들이 전송하는 모든 신호를 거대한 창고에 쌓기 시작하였다. 수년이 흘렀다. 창고는 넘쳐흘렀다.

이제 AI라는 이름의 군사(軍師)를 불러들일 때가 되었다고 판단하였다.

It was an era when a new battlefield had unveiled itself — one that bore the name of Smart Factory.

I gave the order.

“Accumulate the data. Let nothing go unrecorded.”

Alongside the soldiers known as equipment and machinery, I deployed vast numbers of sensors (斥候) — scouts whose sole duty was to watch, to listen, and to report. Every signal they transmitted was gathered and piled into an enormous storehouse, layer upon layer, day upon day.

Years passed.

The storehouse did not merely fill. It overflowed.

And so I judged that the hour had finally come.

It was time to summon the great military strategist (軍師) known as Artificial Intelligence.

“군사여, 이 데이터로 적의 이상 징후를 예측하라.”

군사는 창고 문을 열었다가, 이내 고개를 저었다.

“장군, 이것은 군량이 아닙니다.”

창고 안의 것들은 형체는 있으되 이름이 없었다. 설비마다 태그 체계가 달랐고, 같은 물건도 각기 다른 이름으로 불렸으며, 측정 기준은 부대마다 제각각이었다. 수년간 쌓아온 것의 절반이 쓸 수 없는 쓰레기였다.

AI 모델에 집어넣었더니 노이즈만 가득한 헛소리가 흘러나왔다.

중원에 이런 말이 있다.

“썩은 씨앗을 심으면 썩은 열매가 맺힌다. (Garbage In, Garbage Out)”

나는 그 진리를 창고 앞에서 무릎 꿇고 배웠다.

“Strategist — read these data and foretell the enemy’s movements. Predict the anomalies before they strike.”

The military advisor (軍師) opened the doors of the storehouse.

Then, slowly, he shook his head.

“My lord — this is not provisions.”

What filled the storehouse had form, yet bore no name.

Every unit of equipment carried a different system of tags. The same object answered to a dozen different names depending on who had recorded it. The standards of measurement shifted from battalion to battalion, regiment to regiment — a different tongue spoken in every corner of the same army.

Half of what had been accumulated over those long years was refuse. Useless. Unsalvageable. Waste dressed as wealth.

When it was fed into the AI model, what emerged was not foresight. It was noise. Nonsense. The ravings of a strategist fed on poison.

There is a saying known throughout the Central Plains:

“Plant a rotten seed, and the fruit that grows shall be rotten in turn. (Garbage In, Garbage Out.)”

Not in my mind.

In my bones.

이후 나는 데이터 거버넌스(Data Governance)를 DX 로드맵의 최선봉에 세웠다. 마스터 데이터를 정비하고, 표준 태그 체계를 확립하는 일이 AI 도입보다 선행되어야 함을 뼈에 새겼다. 훗날 Vision AI 검사 자동화에서 98.7%의 정확도를 달성한 것은, 그 패전 이후 정제된 데이터 체계가 밑바탕이 되었기 때문이다.

In the years that followed, when the Vision AI inspection automation system raised its banner of victory — achieving an accuracy of ninety-eight point seven percent — the true architect of that triumph was not the algorithm.

It was the purified, disciplined, battle-hardened data infrastructure built from the ruins of that second defeat.

The seed had been cleaned. And so the harvest was clean in turn.

RPA라는 이름의 경기병(輕騎兵)이 맹활약을 펼치고, 생성형 AI라는 대포가 중원을 뒤흔들던 시절이었다.

나는 AI TF(Task Force)라는 이름의 별동대를 조직하고, 깃발을 높이 들었다.

“전진하라! 과제를 발굴하고, PoC를 실행하라!”

별동대의 기세는 하늘을 찔렀다. PoC 하나가 성공하였다. 또 하나가 성공하였다.

It was an age when the light cavalry (輕騎兵) known as RPA rode rampant across the battlefield, their hooves shaking the earth — and when the great cannon of Generative AI began to thunder across the Central Plains, rattling the foundations of every kingdom within reach.

In that age, I assembled a special detachment.

I named it the AI Task Force — an elite vanguard, separate from the standing army, answerable to none but the mission itself.

I raised the banner high.


“Advance! Seek out the targets! Execute the Proofs of Concept!”


The spirit of the detachment touched the very heavens.

One Proof of Concept succeeded.

Then another.

현업 부대는 이 전쟁이 자신들의 것이 아니라고 여겼다. 저건 IT 부서 일이잖아.” IT 부대는 현업이 무엇을 원하는지 알 수 없다고 했다. 요건을 제대로 주세요.” 예산이라는 군량은 누가 쥐어야 하는지 정해지지 않았고, 실패했을 때 책임은 누구에게 돌아가는지도 불분명하였다.

별동대의 선봉은 적진 깊숙이 들어갔으나, 본군은 제자리에서 발만 구르고 있었다.

깃발만 꽂아놓고 군대를 보내지 않은 것이다.

혁신은 소수의 열정으로만 타올랐고, 불씨는 결국 꺼져갔다.

And yet.

The main force — the one tasked with the great march of full-scale deployment — did not move.


The divisions of the business units looked upon this war and concluded it was not theirs to fight. “That is the affair of the IT division.”

The IT divisions looked back across the lines and declared they could not divine what the business units truly needed. “Give us proper requirements. Then we shall march.”

The military provisions known as budget — no one had been named their keeper. And should the campaign fail, no one had been told whose head would answer for it.

Accountability dissolved into the air like smoke after a battle already lost.


The vanguard of the detachment had driven deep — impossibly deep — into enemy territory.

The main force stood at the rear, shifting its weight from foot to foot, going nowhere.

A flag had been planted. But no army had been sent to hold the ground beneath it.


Innovation burned — but it burned only in the hearts of a handful.

And a fire fed by the passion of the few cannot warm a kingdom.

One by one, without ceremony, without witness, the embers went dark.

이후 나는 AI TF 거버넌스를 전면 재설계하였다. 대표이사 직속 포지션으로 스폰서십을 확립하고, PoC 선정 기준·확산 프로세스·예산 집행 권한을 명문화하였다. 이로써 20건의 AI 과제를 발굴하고 Top-3 PoC를 실행하여 리드타임 37% 단축이라는 전과를 거두었다.

From that day forward, I undertook a complete and total redesign of the AI Task Force governance — not a refinement, not a revision.

The sponsorship of the Supreme Commander — the Chief Executive himself — was formally established, anchored directly beneath his banner, answerable to none below him.

The criteria for selecting Proofs of Concept were written into law. The process of deployment and full-scale expansion was codified and sealed. The authority over budget and its execution was named, assigned, and made unambiguous.

No more smoke. No more shifting of weight. Every soldier knew their position. Every officer knew their charge.


With formation restored, the army moved.

Twenty AI initiatives were identified and brought into the light. From among them, the top three Proofs of Concept were selected and driven into the field. The result — a reduction in lead time of thirty-seven percent.

대원수의 마지막 훈시 (訓示)

23년의 전장을 돌아보면, 승리는 하늘이 도운 날이었고, 패배는 반드시 찾아온 스승이었다.

세 번의 대패가 가르쳐준 것은 하나다.

Looking back across twenty-three years of battlefield —

Victory was a day when the heavens lent their favor.

Defeat was a teacher who never once failed to appear.


Three crushing defeats (大敗). Three wounds that would not close. Three truths that could not have been taught any other way.

And yet, when all three are laid side by side, they speak not three lessons — but one.


“The weapon (技術) is nothing more than a tool held in the hand of a commander. The true nature of war is people. It is formation. It is the architecture of will.”

Technology does not win wars. People win wars — people who understand why they are fighting, who know their position in the line, who believe in the banner above their heads.

Give a man a sword and no conviction, and you have given him a burden.

Give a man conviction and no sword, and he will find a weapon.

This is what the battlefield taught me. Not in a lecture hall. Not in a strategy room.

On my knees. In the ash. After the third defeat.

Do not let the brilliant banners of victory be the first thing you commit to memory.

Remember first these three defeats.

Your fortress (城砦) too shall one day stand before these same three traps.

Not perhaps. Not possibly.

Certainly. Inevitably. As the seasons turn and the river flows.

Not to speak of glory — but to reveal the concrete formations, the precise maneuvers, the hard-won stratagems by which each of these defeats was reversed and turned into conquest.
